Formulation support and operational training for an Indian pet food producer

Client profile:
An established Indian manufacturer specialising in both dry and wet pet food production sought the expertise of GC Consulting to overcome technical and operational challenges. While the client had successfully set up modern facilities equipped with the necessary machinery for production, they experienced difficulties in optimising product formulations and maximising the efficiency of their plant operations.

Case overview


The client’s facility was fully operational, producing both dry kibble and wet pet food. Although the production lines were functional, the team faced two core challenges:

  • Product formulation – Existing recipes were not meeting the desired standards of nutritional balance, palatability, or market competitiveness. The client also required new recipes to serve emerging customers with specific product demands.
  • Operational proficiency – The production team required additional training to better understand machine operation, process optimisation, and efficiency improvements.

GC Consulting was engaged to deliver a comprehensive support programme addressing both formulation and operational expertise. Our services included:

  • Comprehensive recipe review and reformulation – We thoroughly analysed all existing product formulations, making targeted adjustments to enhance quality and cost-effectiveness. Particular attention was paid to the local availability and sustainability of raw ingredients, ensuring a reliable supply chain while maintaining nutritional value.
  • Development of new Recipes – In response to market demand and the needs of the client’s new customers, GC Consulting designed and formulated a range of new products tailored to specific requirements.
  • Ongoing technical consultation – Monthly virtual meetings were scheduled with the client’s production team to monitor test runs, review progress, and provide guidance on formulation adjustments and process improvements.
  • On-Site training and process optimisation – In September 2025, our consultants conducted an intensive three-day site visit to the client’s facility in India. This visit involved hands-on operational training, troubleshooting of machinery processes, and the launch of the project’s second phase: empowering the client’s team to independently develop product formulations and operate equipment with greater precision and efficiency.

Although the project remains in progress, significant improvements were observed within the early stages of our engagement. Notable results include:
